Quite some CPOs are prepping right now for a board update on three AI pilots launched back in Q1 with real conviction. And the honest answer to "what have they saved us" is: not much yet.
If that's you - you're not alone. It's the most common story I'm hearing this quarter.
The Missed Renewal
Let me tell you about one version of it. I've heard some form of this story more than once, and it always lands the same way.
A procurement team rolled out a contract intelligence tool. Big investment, big promise. The AI would scan every contract, flag auto-renewal clauses, and give the category manager a 90-day warning before anything renewed on bad terms. It worked. Mostly. Until a logistics contract worth seven figures auto-renewed for another three years, at rates negotiated back when fuel prices were a third of what they are now. Nobody caught it. The tool never flagged it - because the contract lived in a regional file share that had never been connected to the system the AI was actually scanning.
Here's the part that gets me every time: the AI wasn't wrong. It was blind. It could only see what it had access to, and a chunk of the contract portfolio simply wasn't in its field of view.
Why This Keeps Happening ?
The instinct is to blame the tool. I'd push back on that. In almost every case I've looked at, the AI is doing exactly what it was built to do. What's underneath it - or missing from underneath it - is the actual problem.
Three things I keep seeing, over and over:
1. Systems don't talk to each other. Contracts, spend, and supplier records often sit in separate platforms that were never properly integrated. Any AI layered on top only sees a fraction of the picture - and nobody tells it that.
2. Nobody mapped what "good" looks like before go-live. The tool gets switched on before anyone defines which contract types, thresholds, or risk categories actually matter. Fast launch, fuzzy scope.
3. Governance ownership is unclear. When something falls through, there's no named person whose job it was to catch it. So it doesn't get caught — until finance asks why costs went up. None of this shows up in a vendor demo, by the way. Demos run on a clean, complete dataset built to make the tool look brilliant. Production doesn't work that way. It never does.
Key Lesson: Visibility Comes Before Intelligence
This is the thing I keep coming back to: you can't automate your way around a blind spot. The AI isn't the bottleneck. What it can and can't see — that's the bottleneck. And that's a foundations problem, not a tooling problem.
Your Q4 Checklist
1. Pick your highest-stakes AI tool and ask what it can't see. Which contracts, suppliers, or spend categories live outside the systems it's connected to? If nobody can answer quickly, that's your gap.
2. Find one "silent success" and pull it apart. Somewhere, the tool worked exactly as intended. Ask why. It was probably clean, connected, well-structured data doing the quiet work. That's your blueprint.
3. Ask who owns the catch when the AI misses something. Not a committee. A name. If a contract like the one above renewed badly today, whose job was it to have caught it?
